The Few That Drive the Many

Last week we spoke about using sales data to decide what to stop doing.

Today, I want to introduce a simple idea that shows up everywhere in business.

A few things usually drive most of the results.

This is often called the 80/20 rule, or the Pareto Principle.

It means:

  • 20% of customers drive 80% of revenue
  • 20% of products drive 80% of sales
  • 20% of work creates 80% of value

It is not always exactly 80/20, but the pattern is real.

A small number of things matter more than the rest.

It Shows Up Everywhere

Malcolm Gladwell talks about this idea in The Tipping Point. He explains that big changes often start with just a few key people.

A few connectors.
A few ideas.
A few actions.

Morgan Housel makes a similar point when he writes about investing. He explains that most market returns come from a small number of companies.

Again, the same pattern: the few drive the many.

The "Magnificent 7" Example

Over the past few years, most of the growth in the US stock market came from just seven companies:

  • Apple
  • Microsoft
  • Nvidia
  • Amazon
  • Meta
  • Alphabet
  • Tesla

Thousands of companies exist, but these few drove a large portion of the growth.

A South African Example

You can see this pattern locally too.

Take Discovery Limited. They offer many financial services:

  • Medical aid
  • Life insurance
  • Investments
  • Banking
  • Short-term insurance

But one idea helped drive much of their growth: Vitality.

By focusing on a few key behaviours - exercise, healthy living, and prevention - they built a model that influenced multiple products.

Instead of spreading effort everywhere, they leaned into a few powerful drivers:

  • Behaviour incentives
  • Data
  • Shared value
  • Long-term engagement

That focus helped them scale across industries.

A few ideas. A big impact.

What This Means for Your Business

This applies just as much to a small business in South Africa.

You may find:

  • A few customers drive most of your income
  • A few services create most of your profit
  • A few referral sources bring most of your leads
  • A few activities move the business forward

But many businesses treat everything equally.

They:

  • Chase every opportunity
  • Serve every type of customer
  • Offer too many services
  • Spread time thinly

That creates noise.

The opportunity is to find your few.

A Simple Exercise

Look at the last 12 months and ask:

  • Which customers paid the most?
  • Which customers came back?
  • Which jobs ran smoothly?
  • Which services led to more work?

You will usually see a pattern.

That is your 20%.

The Big Idea

Growth does not always come from doing more.

Often, it comes from focusing on the few things already working.

Sales data helps you decide what to stop doing.
Customer data helps you decide who to focus on.
The 80/20 rule helps you decide where to double down.

Find your few.
Focus there.
Let the rest become smaller.

That is where simpler businesses, and better growth, usually begin.
